A few weeks ago I came across this game you can play and the simplicity of it is genius. The truth is I didnât know a whole lot about it, but I do know it comes from a management 3.0 book and itâs a great activity to play with your team.
Often managers think they know who has authority for decisions and who decides what, but playing this game quickly brings to light just how blurry authority can be, even in a tight team. Trust me, surprises will come up.
So how do you play? First, download the delegation poker cards. They look like this.
They outline the 7 levels of delegation. From 1. Tell âDo this because I said soâ to 7. Delegate, where the manager delegates full authority over the decision. For instance, staff probably donât need a managers permission to use the bathroom. Thats probably a 7, at least, I hope it is.
Next, get your team together, and give them all a bunch of the cards. Everyone gets all 7.
Then, you write down a list of tasks on the left hand side of a big sheet of paper that the team would decide. Things like
- Where to work?
- When to work?
- What to work on?
- What the goals are?
- Who is on a team?
- That a bonus is paid?
It can be anything you want really.
You then read out one of the questions and have all your team members show which card, at once, that they best think reflects how much authority they have to decide. Is it more of a sell? Am I just told what to do? Or can I decide on my own?
The ones with the highest and the lowest number elaborate on why they picked this card. Sometimes, this can be a real aha moment for managers. They get to see where staff feel they are unable to make decisions, and its a great way to re-clarify who can decide what.
What makes the game interesting is that everyone learns where things stand today. Its not about making adjustments or judgements, but about recognising the truth of the business and where different levels of authority are right now.
Once youâre done, you can stick it up on a wall and if you feel that something might need some adjusting, you can action some movements and play the game again in a few months to see where things stand.
